That was the whole hypothesis in 2024. One bare-bones HTML mockup, a few hundred blunt conversations, and a refusal to move on to something easier.

Where it started

An unglamorous mockup and one awkward question

The industry was obsessed with threats, millions of them, breathlessly reported every day. The real problem was sitting quietly somewhere else. If you don't fix the weakness, the threat is just background noise.

So we built a bare-bones HTML prototype and took it to banks, insurers and large enterprises: anyone who still picked up our calls. Between the founders and advisors we had about 200 years of combined experience, so the sample was reasonably diverse. Everyone said the same thing: not "interesting", not "nice idea", but this is the exact gap nobody has solved.

Act one / The market answers

    A top-5 global insurance broker took interest

    One of the world's five largest brokers wanted to understand the part of a client's exposure they can never see at the point of bind. First real signal that this was an insurance problem, not only a security one.

    A top-50 private equity firm recognised it instantly

    The same blind spot, replicated across an entire portfolio, and no consistent way to compare one company's cyber exposure against the next.

    We pitched Astragar from the Global Insurance Accelerator demo day stage at GIS, in front of the carriers, brokers and investors who would decide whether any of this was real.

Validation is cheap. Proof takes a programme, a carrier and a few hundred hard conversations.

Act two / Proving it in the market

    150 conversations. 8 mentor pilots.

    Global Insurance Accelerator

    Inside the GIA programme we ran 150 conversations with carriers, brokers and enterprises, and turned eight of them into mentor pilots. That is where the product stopped being our opinion and started being theirs.

    Working with HSB

    A specialist carrier with real underwriting discipline, applied to our risk model. Nothing sharpens a financial number faster than someone who has to stand behind it.

    HSB is engaged through Sternwake, our associated insurance broker.

    60+ carriers through our partner networks

    Distribution reach that a company this young has no business having, and the clearest sign that the gap we spotted in 2024 is one the market genuinely wants closed.

Act three / Building it properly

    Pre-seed investment from Arohak Inc

    A prototype was never going to cut it. Arohak backed the thesis with pre-seed investment and the engineering support to build this as a platform, not a side hobby.

    The platform launched

    Vulnerabilities, sensitive data, controls and regulatory frameworks, connected in one evidence layer, each carrying a financial consequence instead of a colour-coded score.

    Insurance coverage analysis

    Where we are now

    Testing a live policy against the scenarios that actually happen: ransomware, data breach, business interruption. So an organisation knows what its cover would really do before it has to find out.

From an HTML mockup nobody would fund to the evidence layer underneath a cyber policy.

What we kept from all of it

Put a number on it

A finding without a financial consequence is trivia. Every vulnerability carries what it could cost you.

Evidence beats scores

An opaque rating convinces nobody. Evidence a board, an underwriter and an auditor can all read does.

Ignore the easy exit

We were advised to go and do something simpler. Hard problems are the only ones worth the build.
